The Situation

An environment of distrust, resentment, fear and covert hostility existed in this company.A family owned dyeing house in Surat was running into heavy losses since 8 years. They had incurred heavy investments and felt the only way out was to keep sustaining and were hoping it will happen some day.

They worked hard and tried numerous interventions and changes.We found that this industry in Surat, the well-known textile hub of India, was running in a unique way. The owners would invest in plant, machinery, consumables, labour, etc. The marketing and production is managed by outside contractors called Masters, who have no accountability for the company or it’s future.

The loyalty of Masters rested with their clients because they had lots of options available of working in various mills, due to a shortage of masters and the ever existing conflicts between Masters and Owners across the industry. An environment of distrust, resentment, fear and covert hostility existed in this company (as was across the industry).

They went through a transformation as a team. Everyone present took on the responsibility to fulfill the future of the organization. Upon observing and interacting with various people during the climate study, we saw that unless there is alignment with the Masters and until the Masters and all other staff takes on the ownership for the future of the company, nothing much would be possible. There was complete cynicism about this idea.

Then we had a 2 days strategic planning session, which included owners, masters and other support staff. Everyone present took the responsibility to fulfill the future of the organization. They created a brilliant strategic plan to turn around the company.

The masters took on being accountable for production, cost cutting, managing rejections, etc. Until then, these areas were a headache of the management, but now masters and other staff shared that responsibility and were willing to be accountable. According to them, this kind of dialogues had never happened in any mill in Surat! They aligned on their priorities for the year and identified top 10 priorities.

We started with BYY for the entire team and conducted regular monthly reviews to track the performance of the team along with consistently coached them on focusing on and aligning on what was important to fulfill the future. Alignment, accountability and ownership began to arise in their day to day operations.
